AI Candidate Matching (When Role Clarity Exists)
AI-enabled matching tools can surface relevant candidates you might have missed, especially across adjacent industries or role types. Organisations using AI-enabled HR systems have reported higher retention rates compared to those not using AI (Complete AI Training, 2024).
But matching quality depends entirely on how well the role is defined.
Briefs that focus on credentials (seniority levels, years of experience, “AI background”) generate scattered shortlists. Briefs that focus on capability (translating technical risk to boards, navigating regulatory frameworks, building governance models) let AI surface adjacent talent from regulatory, financial crime, or data privacy backgrounds, not just people with the obvious keywords on their CV.

Where AI Creates Risk (And Most Organisations Aren’t Tracking It)

Research shows that algorithmic recruitment systems can enable discrimination, particularly against women, older workers, and minority groups (University of Melbourne, 2024; ABC News, 2025). Australian employers remain legally responsible for discriminatory outcomes, even where AI tools influence the hiring decision (AKS Law, 2025).
If your organisation can’t explain how an AI tool ranked candidates or filtered applications, you’re exposed. The Office of the Australian Information Commissioner has issued guidance on privacy obligations when using AI products (OAIC, 2024). This isn’t a future concern. It’s governance you need now.
We’ve started asking clients a simple question: “Can you show us how your AI screening tool makes decisions?”
Most can’t. They know it works. They trust the company that built it. But they can’t explain the logic. That’s a problem.
AI can enforce structured processes, which reduces some bias. But it doesn’t automatically eliminate it. If the data the AI is trained on contains bias, the outcomes will too. If the job descriptions include biased language, the AI will amplify it.
The liability sits with you, not the company that built the tool.
Predictive Hiring Claims Don’t Hold Up for Senior Roles
Some recruitment technology providers promote predictive hiring models that claim to forecast performance or retention.
For senior data, cyber, and transformation roles, performance depends on variables AI can’t reliably model: decision-making authority, stakeholder alignment, organisational readiness, governance maturity.
A candidate’s ability to navigate a complex stakeholder environment or lead through ambiguity doesn’t show up in a CV. AI can’t predict it.
We track quality of hire manually for senior placements. The predictors of success aren’t what an algorithm would surface. They’re things like: clarity of the role’s decision authority, alignment between the hire and the leadership team, and whether the organisation was actually ready to use the capability they hired for.
AI can support structured assessment. But predicting long-term performance in complex roles is still more art than science.
Where AI Adds Value in Recruitment and Where It Doesn’t
AI adds value when it:
- Reduces repetitive admin and manual screening
- Accelerates time to shortlist for high-volume searches
- Supports structured, skills-based assessment
- Improves documentation and process consistency
AI adds risk when it’s positioned as:
- A bias eliminator (it’s not, and you’re liable if it introduces bias)
- A fully automated hiring solution (senior hiring requires human judgment)
- A predictive guarantee of performance (the evidence isn’t there)
The strongest hiring outcomes we see combine clear role outcomes, structured skills-based evaluation, defined decision authority, and post-hire performance tracking.
AI strengthens process discipline. It doesn’t replace hiring judgment.
And here’s where we push back with clients: if you’re using AI to speed up a broken process, you’ll just make bad hires faster. Fix the process first. Then layer in the technology.
We’ve started declining searches where organisations can’t explain their AI tool decisions or don’t have governance in place. The liability risk isn’t worth it, and we won’t be part of a process that could harm candidates or expose our clients legally.

Can you answer these questions about your AI recruitment tools:
- Has time to hire decreased for senior roles?
- Has quality of hire improved (measured 6-12 months post-placement)?
- Can you explain how the tool makes decisions?
- Do you have governance in place to audit for bias?
- Are hiring managers more confident in shortlist quality?
If you can’t answer these clearly, the technology isn’t the issue. The hiring model is.
Here’s where to focus:
Before implementing more AI tools, get clear on:
- What outcomes you’re hiring for (not just what the last person did)
- How you’ll measure success post-hire (quality of hire, not just time to fill)
- Whether your interview processes actually assess capability (not just experience)
- What governance you need to audit AI decisions
Then use AI strategically for:
- High-volume baseline screening where criteria are objective
- Structured documentation and interview frameworks
- Candidate matching when role definitions are clear
And build in safeguards:
- Measure outcomes post-hire, not just time-to-fill
- Audit AI decisions regularly for bias
- Keep human judgment in final hiring decisions
- Document how your tools make decisions (you’re liable if you can’t explain it)
AI in recruitment isn’t hype. Parts of the conversation are. But the technology itself is useful when applied to the right problems with proper governance.
The real work sits in defining what good hiring looks like first. Then using AI to make that process faster and more consistent.
The organisations getting this right aren’t the ones using the most AI. They’re the ones using it where it improves outcomes and staying disciplined about what still requires human judgment.
